Shipping a package from a New Jersey warehouse to Newark costs roughly 6 dollars. Shipping the same package to rural Montana can cost 18 dollars or more. This is freight zone pricing, and it is the single most misunderstood line item in mid-market DTC economics. Most brands model freight as a flat average, which hides the fact that zone-8 orders can cost three times more to ship than zone-1 orders. When those zone-8 orders cross a free shipping threshold, they often ship at a loss. This calculator takes your zone-1 cost, zone-8 cost, zone-1 mix percentage, average order value, and free shipping threshold, and returns the blended freight cost, blended freight as a percentage of revenue, the margin impact in points, and the loss per order above your free shipping threshold. It is built for Shopify Plus brands running free shipping promotions at national scale.

Blended freight cost is calculated as a weighted average across near and far zones: (Zone 1 Cost multiplied by Zone 1 Mix) plus (Zone 8 Cost multiplied by (1 minus Zone 1 Mix)). This assumes a two-bucket simplification; real carrier rate tables have eight zones, and a production model should weight across all of them. Blended freight percentage is Blended Freight Cost divided by Order Value, expressed as a percentage. Margin impact in points is the same number expressed as a margin-point reduction (because every dollar of freight on a free-shipping order comes directly out of gross profit). Freight cost on free-ship orders is simply the blended freight cost shown for orders that cross the free shipping threshold — this is the dollar amount the brand absorbs per qualifying order. The calculation does not include dimensional weight pricing adjustments, residential surcharges, or fuel surcharges, all of which can add 10 to 30 percent more cost than base rates. For a production profit floor, each order needs its actual destination zone and dimensional weight, not a blended assumption — which is why Agentis resolves these per order at checkout.
Mid-market DTC brands typically see freight costs between 8 and 14 percent of revenue, but that average hides the real distribution: near-zone orders can run under 6 percent while far-zone orders run 18 percent or more. When you offer free shipping above a 50 dollar threshold and your AOV sits just above that, every marginal order is absorbing the full freight cost out of gross margin — and the zone-8 share of those orders can wipe out 4 to 6 margin points. Brands that run national free shipping without modeling zone mix almost always find that their worst 20 percent of orders by zone are unprofitable. The fix is not to kill free shipping — it is to either raise the threshold, charge differently by zone, or exclude the worst zones from free shipping altogether. A single freight zone audit typically recovers 2 to 4 margin points, which on a 5-to-10 million revenue brand is hundreds of thousands of dollars a year.
This calculator gives you the average. Agentis solves the order-level problem: at checkout, it resolves the actual destination zone, pulls the live carrier rate, and checks the order against your profit floor before it clears. If the combined discount plus freight plus COGS would push the order below floor, Agentis blocks or re-quotes it. The average tells you that 14 percent of orders might be unprofitable; Agentis tells you exactly which orders and stops them. For Shopify Plus brands hit by the June 30, 2026 Shopify Scripts sunset, this order-level freight-zone enforcement is the capability they just lost and need to replace.
Carrier rates scale with distance via zones 1 through 8. Zone 8 can cost three times what zone 1 costs for the same package. If you offer free shipping nationally and model freight as a flat average, you are hiding huge variance between profitable near-zone orders and money-losing far-zone orders.
Not necessarily. Raise the threshold, charge differently by region, or exclude the worst zones from free shipping. The goal is to stop subsidizing zone-8 orders that destroy margin while keeping the conversion lift of free shipping on profitable orders.
On a 75-dollar order with free shipping and an 18-dollar zone-8 cost, freight is eating 24 percent of revenue — which alone can wipe out a 30 percent gross margin. Zone 8 orders routinely ship at negative contribution margin for brands that do not model this.
Yes. Agentis resolves destination zone and live carrier rate per order at checkout, checks the order against your profit floor, and blocks or re-quotes orders that would ship at a loss due to freight cost. This is the enforcement layer Shopify Scripts used to provide before the June 30, 2026 sunset.
